When it moves, it moves fast and it moves big and right now, it’s moving towards consolidation at a pace that deserves every affiliate manager’s attention. At Wynta, we track these market shifts closely, because what happens at the operator and supplier level eventually lands on your affiliate program’s desk. Often sooner than you’d expect.

The numbers tell the story clearly. Global M&A activity surged nearly 40% in 2025 to a record $4.9 trillion. Within iGaming specifically, consolidation has become the dominant narrative of 2026, driven by one cold, hard reality: customer acquisition costs in established markets have grown so high that buying an operator with an existing customer base is now more attractive than competing for players from scratch. M&A activity is especially concentrated in online casino (60.8%) and sports betting (48.6%) sectors, with meaningful growth expected in social games and esports as operators look to diversify.

The deals keep coming. Flutter Entertainment acquired a controlling stake in a major Brazilian sportsbook. Intralot absorbed Bally’s International Interactive. Evolution Gaming extended merger talks with Galaxy Gaming. EveryMatrix acquired UX specialist Goma Gaming. These aren’t isolated transactions, they’re a structural reshaping of the market.

What Consolidation Actually Means for Affiliate programs

Here’s what most industry coverage misses: M&A isn’t just a corporate story. It has direct, practical consequences for every affiliate manager and affiliate running a program with the entities involved.

Your commission structure may change. When two operators merge, the new entity reviews every cost line and affiliate commissions are a cost line. If your deal was negotiated with a smaller, hungrier operator, the terms that made sense for them may look very different to the finance team of a larger group absorbing them. Affiliate managers should be proactively reviewing their deal terms and understanding which commission structures are tied to specific brands versus the parent entity.

Your tracking setup may break. This is the one most people don’t see coming. When platforms are migrated, subdomains change, tracking links get replaced, postbacks get reconfigured. If you’re not watching your data closely during an operator transition, attribution gaps can open up quietly and stay open for weeks or even months. Any affiliate manager who has lived through a platform migration will tell you: the technical fallout is real. And it costs money!

New markets get opened. Not all consolidation is defensive. Many of the current wave of acquisitions are about geographic expansion, buying market access in Brazil, entering LatAm, establishing a foothold in new US states. For affiliate programs that can move quickly into these markets with the right localised campaigns and commission structures, consolidation creates opportunity as often as it creates disruption.

The Affiliate program Readiness Test

If consolidation is accelerating, the question isn’t whether it will affect your program, it’s whether your program is ready for it.

A few honest questions worth asking right now:

Are your commission structures documented clearly enough to survive a legal review during an acquisition?

Are your tracking and attribution setups built on a foundation that can weather a network or even platform migration?

Do you have product-level data that tells you which player types drive the most durable value, the kind of data an acquiring entity will want to see?

Do you have the reporting infrastructure to demonstrate program performance to a new parent company that didn’t build it with you?

These aren’t theoretical concerns. They’re operational realities that affiliate managers at acquired operators are navigating right now, some of them with the right infrastructure, many without it.

The Bigger Picture

The consolidation wave is far from over. As acquisition costs in saturated markets continue to climb, the economics of buying scale rather than building it will remain compelling. Technology acquisitions, operators buying software providers and data companies, are expected to intensify through 2030, alongside growing integration between betting platforms and sports media companies.

For affiliates and affiliate managers, the most useful response isn’t alarm, it’s preparation. The programs that come through consolidation in good shape are the ones built on clean data, clear deal structures and flexible technology. The ones that struggle tend to be those whose value is locked in informal relationships and undocumented agreements that don’t survive a change in ownership.

Build your program like it might be acquired tomorrow. Not because it necessarily will be, but because that standard of rigour is what separates sustainable programs from fragile ones, in a consolidating market or any other.

Ready to build a program that’s robust enough to weather whatever the market throws at it? Book a demo with Wynta and see what a properly structured, data-rich affiliate program looks like.

The iGaming industry doesn’t do things quietly.
